AI workshop day for agencies Strategic, not a tool course Roadmap as output

When an AI workday beats ten separate Midjourney courses for your agency

A day in which the management team, the creative director and the strategy lead of your marketing or advertising agency sit down together with our AI architects. We don't deliver a tool tutorial. We build a roadmap in which AI raises the creative density of your team without the service mix sliding into a race to the bottom, and without your tone of voice drying up into generic output.

A Midjourney course teaches prompting. An AI workshop day changes the service mix

The problem most agencies face is not that their people don't know how to open ChatGPT. The problem lies a layer deeper: in pricing, in scoping work with clients, in the erosion of tone of voice and in internal resistance when junior creatives feel the tools are taking over their work.

The course approach — what you actually get

Thirteen team members are learning to write prompts for Midjourney and ChatGPT. Three weeks later, a handful of people are still using them, and the rest have slipped back. Service rates haven't changed, nor have the pitch decks or the positioning. The agency is as quick as before; only the briefing process has become a bit messier.

The working-day approach: what we do here

We spend a full day at the table with the people who make decisions on budget, pricing and hiring. We map your service mix, look at where AI adds lasting value without turning the creative output into a commodity, and finish with a 90-day roadmap, a revised pricing logic and a team readiness plan.

The fundamental question for a marketing agency in 2026 is not which tool produces the sharpest output. Those tools change every two months. The question is: how do we build proprietary AI workflows that set us apart from a freelancer with a ChatGPT subscription, and how do we position that to our clients? That is what this working day is about. For broader background on AI implementation without a workshop, see also our page on enterprise AI implementation and the AI discovery workshop.

The working day in four blocks

We follow a fixed structure of four blocks, roughly one full working day either on site or at our offices. The facilitators are an AI architect and a strategy lead, both experienced in agency-of-record relationships and in building proprietary technology for creative agencies.

Service mix audit

We map your services (concept, copy, design, performance, content velocity) against the extent to which AI adds value or turns the work into a commodity. Not all services benefit from AI in the same way.

Revisiting pricing

Hourly billing versus value-based pricing. If AI doubles your production speed, an hourly rate can have the opposite effect to the one intended. We build a pricing framework that does not penalise work that has become faster.

Mapping AI workflows

We identify three to five concrete AI workflows that could go live within 90 days. Think tone-of-voice engines, brand LoRA training, programmatic content pipelines or performance AI shared between agency and client.

Team readiness

How do you prevent resistance among junior creatives? How do you position AI not as a replacement but as a lever for the work that sets the agency apart? We build an internal communication plan.

What we discuss in substance

This is not an agenda of generic "AI in marketing" hot takes. We go into specific technical topics that bear directly on how your agency earns money and protects its creative output.

Brand LoRA and tone-of-voice engines

How do you train a custom model on the visual identity and writing style of a specific client, so the AI output doesn't feel generic but remains recognisably within that brand world. What dataset curation and governance does that require?

Generative design in production

When is generative image production responsible to deploy for clients, which agreements do you make on rights and brand safety, and how do you keep the creative director in the driver's seat rather than in a role as prompt curator?

Programmatic content pipelines

For clients with high content velocity, such as retail or FMCG: how do you build a pipeline in which briefs, variants and localisations are generated semi-automatically without quality control becoming unmanageable for the team?

AI-driven A/B testing

Performance agencies have LLMs generate hundreds of ad variants. We discuss what this does to creative direction, how to avoid optimising towards the lowest common denominator, and when A/B testing actually undermines creative quality.

Value-based pricing for AI work

If AI quadruples your content output and your hourly rate stays the same, the market will push your prices down. We are working on a tiered pricing framework with retainer components, output components and strategy components, each scaling differently.

Scope creep and AI

Clients expect AI to make everything faster and cheaper, and they push for more scope. We discuss how to handle AI in proposals and collaboration agreements, which deliverables should explicitly remain manual, and where the agency margin sits.

A different approach for each type of agency

A full-service advertising agency faces different AI questions than a performance marketing agency or a brand strategy agency. We tailor the programme to your positioning.

Full-service and advertising agencies

The biggest questions often revolve around brand AI, tone-of-voice engines and the relationship with major brands that are experimenting with AI themselves. How do you stay relevant as agency of record, and how do you prevent your clients' in-house teams from cannibalising your services?

Performance and growth agencies

This is about content velocity, programmatic creative, AI-driven A/B testing and the shift from campaign thinking to always-on optimisation systems. We look at pipelines that turn concept, variants and distribution into one continuous flow.

Strategy and brand agencies

For pure strategy shops, AI is rarely about content production and almost always about insights, research speed and building interactive thinking tools for clients. We talk about AI as a tool for strategists, not a replacement for them.

Content and social agencies

High volumes, fast turnaround times and a team already under pressure. We look at quality gates, how to build an editorial filter layer for AI output, and how AI can be used without the social team feeling like supervisors of a text machine.

What you have in hand at the end of the workday

A workday without concrete output is an expensive brainstorm. We close with a document that the management team can directly turn into a budget, a hiring plan and a communication to clients.

90-day AI roadmap

Which three to five AI flows go into production, in what order, with which dependencies. Including an estimate of where custom development is needed and where existing tools suffice.

Adapted pricing framework

A proposal for how your rates and collaboration models align with AI-accelerated work, with scenarios for retainers, output-based components and strategy hours.

Team readiness plan

How you bring the agency along internally: a training plan, a redistribution of roles, and communication to junior creatives and account management. Including a list of roles that may disappear or change.

From workday to build partner: when that is a logical step

The workday is complete in itself. For some agencies it ends there, and they continue the roadmap with their own team and existing tools. For other agencies, it is the starting point of a journey in which Appfront, as a build partner, develops proprietary AI flows that strengthen the agency's own competitive moat.

When custom development makes sense

If the roadmap yields an AI flow that directly touches your service differentiation, such as a tone-of-voice engine for your top three key accounts, an internal briefing tool that codifies your methodology, or an AI layer between your team and the client that automates reporting, then it is not a ChatGPT wrapper. Then you are building something that belongs to you. That is what we discuss as a build partner.

How we do it

Our role as a build partner is developing proprietary AI systems that can't be swapped for a licence to an American SaaS product. Think of your own LLM layer on a closed dataset, integrations between your project management and AI pipelines, or a client portal where clients interact with the agency's strategy AI. Industry jargon you'll hear throughout the day

We won't explain what you already know. This glossary sets the tone for what gets discussed during the workshop day. Our facilitators speak the language of agencies, not the language of an AI vendor.

Agencies are currently grappling with the same question in ten different guises: how do we stay relevant when the tools we use for our clients are also available to their in-house teams? The answer lies in combining strategic positioning, proprietary technology and a team that uses AI as a lever without diluting the creative output. That is what the workshop day is about, and it is also what our work as a build partner is about.

Practical setup

The workshop day is intended for the management team plus the creative director, strategy lead or head of content. A maximum of eight participants, otherwise the day loses its depth. We preferably work on location at the agency itself, as the service mix audit is easier when the people who work with it daily are close at hand.

For whom

Owner or management team member of a marketing or advertising agency, plus those with insight into pricing, hiring and positioning. Not intended as training for junior operational teams.

On site

Preferably at your office. That saves logistics and gives us access to example work and internal documentation. Alternatively: our location in Amsterdam, or a third location of your choice.

Preparation

A one-hour exploratory conversation beforehand, in which we discuss the service mix, your key accounts and the most pressing questions. This ensures the workshop day is sharp and doesn't get stuck on general marketing AI trends.

Frequently Asked Questions

Is this a tool course for the whole team?
No. This is a strategic workshop day for the management and creative leadership of your agency. Tool courses for the operational team are a separate request, which we often schedule after this workshop day, because by then we know exactly which tools you need.
What if we are already quite far along with AI in the agency?
Then the good news is that we don't start from zero. We audit what is already happening, identify where things are drifting towards loose experiments, and build towards a structured roadmap. Agencies that are far along with loose tooling often benefit more from positioning and pricing than from more tools.
Are prices mentioned in the roadmap?
We don't work with fixed prices because scope varies widely from agency to agency. What is part of the roadmap is an indication of what building your own costs compared with a licensed solution, so the management team can make an informed budget decision.
What is the difference from an AI bootcamp or discovery workshop?
A bootcamp is broad and orientating. A discovery workshop is technologically exploratory for one specific question. This workshop day is specifically for agency owners and looks at service mix, pricing and positioning. Different words, different people around the table, different output.
We have a few major clients who are working on AI themselves — is that a problem for our position?
That's exactly one of the core questions we're tackling. Clients' in-house teams are increasingly using AI for work that used to go to the agency. We're working on a positioning narrative in which your value shifts from execution hours to strategic direction and proprietary technology.
What if the roadmap produces conclusions we can't execute internally?
That's a realistic outcome and not a problem. For parts that call for custom building, we can step in as a build partner with a separate quote process. For parts that have to happen internally but are difficult, such as recalibrating pricing or communicating to the team, we deliver the playbook so the management team can take the first steps.
How does this workshop day relate to Appfront's AI implementation projects?
The workshop day is complete in itself, and we don't feel comfortable using it as a disguised sales pitch. What can happen is that, after the workshop day, the leadership team decides that a part of the roadmap should be built by us, for example a tone-of-voice engine or a client portal. That would then be a separate project with its own approach.
What other AI projects do you undertake for agencies?
We build, among other things, AI layers between the agency and the client, brand LoRA pipelines for key accounts, internal briefing tools, and AI reporting systems for performance agencies. The creative agency martech page gives a broader picture of the kind of work we do for the agency sector.
